If you have run a precisely targeted launch, communication, or restructuring, missed slightly, and found yourself worse-oriented than before you tried, this piece is for you. The problem wasn’t the execution. The problem was that precision navigation is the wrong technique in fog, and organizational fog is more common than most leaders admit.
We came off the summit into cloud.
Not dramatic cloud. Not the violent weather that most people imagine when they think of mountain danger. Just the flat, featureless, grey-white fog that sits on a high camp in the late afternoon and makes everything disappear. Tents, landmarks, cairns, the slight depression in the snow that tells you where the route is, all of it gone. White on white in every direction.
We had been descending for two hours. We knew the camp was close. And we were in exactly the situation that kills people who know where they are going. We thought we knew where the tent was, we were wrong, and we didn’t know which way we were wrong.
I stopped the team.
“We’re going way over to the left,” I said. “Far left. Deliberately wrong.”
My partners looked at me. One said the tent was straight ahead. The other thought it was slightly right. Both were certain we were not to the left.
“Yes,” I said. “We know we’re not to the left. That’s exactly why we’re going left.”
We went left. We found our known position on the ridge. We fanned out from there. We found the tent in under ten minutes.
Here is why this works, and why it is one of the most useful navigational principles I know, and one of the least discussed in any leadership context.
The problem with aiming straight
When you are navigating in zero visibility toward a target you cannot see, the conventional instinct is to aim for the target as precisely as possible. This instinct is wrong in a specific and dangerous way.
Precision navigation in fog requires you to be exactly right. If you aim for the tent and you are off by two degrees, you walk past it. Now you are on the far side of the tent from where you started, and you face a decision that your navigation error has made unresolvable. Do you turn left or right to search? You don’t know. You have no reference point. You are lost in a different way than before, a worse way, because you have spent energy, time, and psychological capital getting to a position of equivalent uncertainty.
This is the hidden cost of precision navigation under uncertainty. If you miss, you lose your orientation entirely.
The “aim off” technique, used by orienteers and mountaineers when navigating to a target on a linear feature (a ridge, a valley, a road) deliberately introduces a known error. You don’t aim for the tent. You aim for a point far enough to one side of the tent that you are certain you will miss it in that direction. When you hit the linear feature, you know which way to turn. The error is not a failure of navigation. It is the navigation.

The organizational equivalent
The leadership literature is saturated with advice about precision and accuracy. Set the exact goal. Define the specific metric. Aim for the precise outcome.
This advice is correct in environments with high visibility, when you can see the target, measure the distance, and verify your course in real time. In those conditions, precision is exactly right.
It is the wrong advice in fog.
Fog in organizations looks like: a market that is genuinely ambiguous. A team that might go any of three directions without strong direction. A communication about a difficult change where the recipients’ reaction is genuinely uncertain. A product launch where the adoption pattern is unknown. A structural reorganization where the political dynamics are opaque.
In fog, the attempt to aim precisely for the outcome produces the same navigation failure it produces on the mountain. You aim for the exact response you want from the team, miss slightly, and now you don’t know whether to go further in that direction or reverse. You aim for the exact market position, miss, and have lost the orientation that would tell you whether the miss was because you overshot or undershot. Every precise attempt in genuinely ambiguous conditions that fails leaves you in a worse navigational position than before you tried.
The aim-off principle says: in fog, deliberately aim for a known wrong position that gives you unambiguous directional information, and navigate from there.
What aim off looks like in practice
In the tent-finding scenario, aim off looked like this. Go far enough left that we know our position with certainty, then fan out. The tent was not to the left. We knew it. That knowledge was the entire point of going left.
In organizational navigation, aim off looks like a different class of decisions that most leaders don’t recognize as a coherent strategy.
Launch to a segment you know is not your core market first. Not because they are the right customers, but because their feedback will tell you with certainty which direction your core market is relative to where you are. You are finding your ridge.
Announce a change more broadly and earlier than you think is optimal. Not because the communication is perfect, but because the reaction gives you unambiguous information about where the resistance is coming from before you are deep in the implementation. You hit the linear feature and you know which way to turn.
In a negotiation where you don’t know where the other party’s real limit is, open at a position you know is beyond their range. Not to anchor the negotiation, but to get a reaction that tells you which direction their limit is from where you are. You have found your ridge. You know which way to fan out.
In each case the deliberate “error” is not a mistake. It is a navigation tool. You are introducing a known, controlled bias into the system specifically to eliminate the ambiguity about direction that would make a precise miss catastrophic.
When not to aim off
The principle has a failure mode worth naming. Aim off works when three conditions are present. You are navigating toward a linear feature (something you can arrive at from a range of positions), you have genuine directional ambiguity (you don’t know which side of the target you are on), and the cost of a precise miss in the wrong direction is higher than the cost of the deliberate overshoot.
If any of those three conditions is absent, aim off is the wrong call. If visibility is good and you can see the target, aim for it. If you know which side you are on, go directly. If the cost of the overshoot is high, if going far left takes you into dangerous terrain rather than to a known ridge, the conventional approach is right.
The principle doesn’t replace precision navigation. It is the navigational mode that handles the specific situation precision navigation cannot. Genuine directional ambiguity in low visibility conditions where a precise miss leaves you worse off than a deliberate controlled error.
THE TEAM TEST
Think about the last time your organization attempted precision navigation in fog. The exact communication, the precisely targeted launch, the perfectly calibrated restructuring announcement, and missed.
What happened to your orientation after the miss? Did you know which way to correct, or did the miss leave you with two equally uncertain directions and no way to choose between them?
Now ask: was that a fog situation? Was the directional ambiguity real, not laziness or lack of preparation, but genuine uncertainty about which side of the target you were on?
If it was, you were attempting precision navigation in conditions that required aim off. The miss wasn’t the problem. The decision to aim precisely in fog was.
The tent is out there. You just need to find your ridge first.
