At extreme altitude, supplemental oxygen does something that feels like a gift and functions like a trade.
The gift is immediate and unambiguous. The cognitive fog lifts. Decisions that were becoming labored become clear again. The body, which has been running on a fraction of its designed operating capacity, suddenly has enough to function. The climber who puts on the oxygen mask at 26,000 feet experiences a recovery that feels close to miraculous. At that altitude, the difference between hypoxic and oxygenated cognition is the difference between making decisions and surviving them.
The trade is slower and less visible. The body, relieved of the metabolic stress of adapting to extreme altitude, stops adapting. The acclimatization process (the slow, painful, essential development of the physiological capacity to function without supplemental support) pauses. The climber is performing better right now. The cheat code problem
For junior teams and individual contributors, AI tools function as a cognitive cheat code in the most literal sense of that term. They allow the user to produce outputs (analysis, synthesis, drafting, reasoning) at a level that exceeds their current developmental stage. The outputs are real. The capability that would have produced those outputs through practice and struggle is not developing, because the practice and struggle are being skipped.
This is not a criticism of AI tools. It is a description of how tools work. A calculator does not make you worse at arithmetic. It makes the arithmetic irrelevant for most purposes. The question is whether the arithmetic was load-bearing for something else you needed to develop, and whether you still need to develop it.
For cognitive work in high-stakes environments, the answer is frequently yes. When the mask comes off
The failure mode that matters is not AI producing wrong outputs. Sophisticated users catch wrong outputs. The hallucination, the confident error, the plausible-sounding nonsense. The failure mode that matters is AI producing outputs that are right enough to accept but subtly miscalibrated for the specific context in ways that a trained human judgment would catch and an undertrained one won’t.
At 28,000 feet, this looks like the climber who has been on supplemental oxygen for two days making a summit push decision. The mask is working. The cognition feels clear. The decision-making capacity that would have developed through two days of natural acclimatization at altitude, the felt sense of one’s own limits, the calibration of risk tolerance to actual physiological state, has not developed, because the mask replaced it. The decision feels sound. The foundation it rests on is thinner than it appears.
In enterprise teams, this looks like the analyst whose AI-assisted work has been consistently high quality until the edge case that the AI wasn’t trained to recognize. Or the product team that has been using AI synthesis for six months and can no longer tell, from their own judgment, whether a strategic recommendation is sound or just well-formatted. Or the leader who relies on AI-drafted communication so completely that they have lost the muscle memory for reading a room and adjusting in real time.

These capabilities need to exist in human form because there will be moments when the AI cannot operate in the conditions we face, and the organization cannot afford to discover that moment without having built the alternative.
In mature enterprise AI programs, the discipline that separates the robust teams from the fragile ones is not the sophistication of the AI deployment. It is the clarity about what the AI is not deciding. The hard boundaries around the judgment calls that require human accountability, human context, and human consequence. The oxygen mask, consciously applied and consciously removed.
The supplemental oxygen is not the problem. Using it without understanding the acclimatization cost is.
